5 Ways MES Projects Fail, and the Checkpoints You Can Clear Before Signing

Plenty of plants only discover after handover that the MES went live but the shop floor never adopted it. Failure rarely happens during coding — it is usually decided earlier, when requirements and scope were left vague. This article walks through five recurring MES failure patterns and the checkpoints you can verify yourself before placing an order.

Five recurring MES failure patterns

  • Scope without boundaries: scheduling, quality, equipment, warehousing and energy all crammed into phase one, so any single blocked module stalls the entire project
  • Unconfirmed data sources: the design is finished before anyone notices that key stations have no communication interface, sending output and defect counts back to manual entry
  • Overlap with ERP: work orders, materials and inventory are recorded twice in two systems, and once the numbers stop matching, operators stop entering data in either one
  • Undefined acceptance criteria: the contract says only "implement MES functionality", leaving both sides to argue after go-live about what counts as done and how accurate the data must be
  • Support ends at go-live: no maintenance terms were agreed, so one line modification is enough to stop the reports from running

All five share one trait: the problem originates before the contract is signed, not during development.

Checkpoints you can verify before ordering

  • Can you state phase-one scope in one sentence: which line, which stations, which reports
  • Is the origin of every data item confirmed: PLC, barcode scanner, instrument or manual entry, listed item by item
  • Where does the ERP boundary sit: where do work orders come from, where do completion records go, who owns master data
  • Are acceptance criteria measurable: data latency, report definitions and data completeness after a network recovery, all written into the technical agreement
  • Is maintenance coverage explicit: response time, annual maintenance content, and how line changes will be handled

Pin requirements to three layers: screens, reports, data items

Requirements written only as prose leave room for interpretation. Push them down to three visible layers — what each screen looks like, which columns each report outputs, and which device address each data item comes from — and both sides finally share the same picture of the deliverable.

Once these three layers are settled, the supplier can quote accurate effort and the buyer can judge whether the price is reasonable. Projects that skip this step tend to get rough estimates, and later change requests become impossible to scope.

Phased rollout is usually steadier than a single cutover

Run the basic chain — collection, monitoring, reporting — on one line first, then extend into scheduling, quality and warehousing. Phase-one output becomes the foundation for later phases, so the pilot investment is not wasted.

Phasing also tests working chemistry. Four to eight weeks on a narrow scope is enough to see a supplier's response speed, documentation quality and communication style — far more revealing than any credential package.

MES outcomes are largely decided during the requirements stage. Phase-one scope, data sources, the ERP boundary, acceptance criteria and maintenance coverage — settle these five before ordering and implementation risk drops sharply.
